There’s a question I ask business owners that makes them squirm a little.

Almost every business owner I work with is holding onto work they should have handed over a long time ago.

They tell me they’re too busy. Then we look at what’s filling their week and discover that a big chunk of it isn’t theirs to carry.

Emails. Scheduling. Chasing information. Fixing small problems. Responding to every request that arrives with a sense of urgency.

These tasks fill your diary and drain your energy. They also take you away from planning, leading your team, developing relationships and growing the business.

Use the Eisenhower Matrix to prioritise your workload

The Eisenhower Matrix is a simple time management tool that helps you organise your tasks according to their urgency and importance.

It separates your workload into four categories:

Each category gives you a clear action. You can stop treating every task as though it deserves the same amount of time, energy and attention.

Pay attention to the third box

The third category, urgent and less important, is where many business owners get stuck.

This work is loud. It arrives with a deadline, a notification or someone waiting for an answer. It creates pressure, so you assume it needs your immediate attention.

Urgency creates a sense of importance. They are two different things.

A task can need to happen quickly without needing to be completed by you.

That might include:

  • Booking appointments
  • Following up paperwork
  • Responding to routine enquiries
  • Preparing standard reports
  • Updating your CRM
  • Organising meetings
  • Processing invoices
  • Scheduling social media content
  • Managing your inbox

The specific tasks will depend on your business and team. The question remains the same.

Does this task require my skills, authority or experience?

If the answer is no, it probably belongs with someone else.

Why business owners struggle to delegate

Letting go feels risky.

What if they don’t do it the way you would? What if something goes wrong? What if the task comes straight back to you?

Those concerns keep business owners buried in work. They also prevent team members from developing the skills and confidence to take greater responsibility.

Delegation is the process of deciding where your time creates the greatest value, then giving other people the responsibility and authority to handle the rest.

It helps you:

  • Create capacity for business development and strategic work
  • Reduce the number of routine decisions you make
  • Build confidence and capability across your team
  • Prevent yourself from becoming the bottleneck
  • Give important work the time it deserves

Effective delegation requires more than forwarding an email and hoping for the best.

Be clear about:

  • The outcome you need
  • Why the task matters
  • When it needs to be completed
  • What decisions the person can make
  • When they should check in with you
  • What a successful result looks like

Clarity at the beginning saves time, confusion and rework later.

Start with one task

Look at your current workload and sort your tasks into the four Eisenhower Matrix categories.

Pay close attention to the urgent and less important box.

Choose one task that someone else could complete. Decide who is best placed to take responsibility for it, explain the outcome clearly and hand it over.

One task may seem small. It gives your team an opportunity to grow and gives you more time for the work only you can do.
